Us & Them

Over years of listening to persons describe their work, one single word has surfaced repeatedly as a barometer of what is frequently called “culture.”   The use of the word they in conversation, gives me insight into an organization’s ability to engage employees and sustain improvement. 

The technical aspects of Lean I can observe primarily with my eyes:

  • the flow of material and information,
  • the stability, repeatability and clarity of work
  • adherence to standards
  • alignment of resources to strategic objectives.

These are artifacts, physical manifestations, of Lean and together are necessary to an organization’s Lean development.  But alone, the technical efforts provide only a cursory understanding of culture.  For example, too often I visit workplaces that exhibit evidence of Lean tools and systems, but are lacking a spirit of improvement.  Deming Prize recipient Ryuji Fukuda refers to a “favorable environment” as a work atmosphere that supports employee participation and nourishes that spirit.  This environment is not easily visible from the Lean artifacts.  In fact, organizations willing and able spend money can create an appearance of Lean, with no real change in culture at all.  One large manufacturer I visited recently actually farms out improvement projects to subcontractors.  They are outsourcing Lean implementation – or so they think. 

One word gives these companies away:  they.   It’s a word that refers variously to management, employees, other departments or divisions, external suppliers, boards of directors – any parties involved in the flow of goods and services to the customer. When I visit a company, I’m not only looking for the use of Lean tools and systems, but I’m also counting They’s.  Let’s call it a They Assessment.   

Sometimes they alludes to an adversarial relationship.  “They don’t listen to us”, a nurse told me when I asked her about a scheduling snafu that left patients overflowing in a waiting room.  “Who are they?” I asked.  “The docs,” she said.  “All doctors?” I asked.  “Some more than others,” she replied.”  Notice that the pronoun they objectifies an entire group.  

In other instances, they connotes a more passive separation: “They won’t support these changes” is a concern I hear often, and it could just as well be spoken by top managers or by employees depending on frame of reference.  When I’m speaking to a production department, support departments like IT or engineering are often in the they category.  And the effect is reciprocal.  If one function refers to another as they, the other department will always respond in kind.

They is a red flag word.  It’s frequency and location of use in conversation paint a picture of the business environment: favorable or unfavorable.  Organizations with a stronger Lean culture will refer more frequently to “we” in describing their work.   In one company, for example, assembly employees repeatedly referred to the engineering department as “we” even though engineering was clearly a separate entity on the organizational chart.  The same production department, however, referred to a subassembly department as they, even though both departments worked side by side in the same physical area.   As organizations develop the favorable environment, they is incrementally replaced by “we”, the ideal condition being no they’s at all.   Short of that ideal, when I hear the word they I note a relationship problem that is holding back the essential spirit of improvement. 

Recently, I visited a company that was considering the Shingo Prize model as a template for company improvement.  The plant manager greeted me in the lobby with these words:

“We’d like to know more about the Shingo model and how it can help us improve.  We feel like we’ve made a lot of improvement in the last five years, but have hit a plateau.”

Indeed, there were technical challenges for this company that were apparent on a tour of the shop floor.  Operational availability was still low and inventories still too high.   But not a single they was spoken.   In a company of several hundred people, from management to the factory floor, only “we” and “us” were heard.   I responded to the plant manager’s question,

“The Shingo Prize model will certainly help your plant past its technical plateau, but as far as I can hear your potential for improvement is very high.”

Lean Peeves https://oldleandude.com/2020/09/21/lean-peeves/ https://oldleandude.com/2020/09/21/lean-peeves/#respond Mon, 21 Sep 2020 15:17:14 +0000 https://oldleandude.com/?p=3021 With just 16 days before our 16th Annual Northeast L.E.A.N Conference (by the way the acronym stands for Lead, Enable And Nurture), I’ve decided to share a post-a-day with my readers.  Each post is taken from my 35 years as a student of Lean, and will highlight something that has in my view presented an obstacle to understanding continuous improvement.  Depending upon your point of view –and I’d like to hear your point of view — some of these may seem trivial and others more significant.  For me, each is significant enough that it is a piece of the context by which I see things.  By extension, I worry that if others do not also see these things as I see them, then our collective ability to improve is limited.  My sixteen Lean Peeves, presented over the days leading up to our conference on October 7-8, are shared in no special order.  But because this year’s conference, 21st Century Lean, deals with the harmonization of Lean Transformation and Digital Transformation, I’ll try relate each of my peeves to one or both of these.  Here is the first Lean Peeve:

Lean Peeve #1:  Waste Modifiers.   Why are modifiers like “unnecessary” or “excess” used to describe waste?   Sometimes they explicitly name the waste, (as in the image I pulled from the internet, e.g. Overprocessing,) and other times in amplifying explanations of the waste.   I grate my teeth when I see these interpretations emblazoned on posters in the factories and offices I visit. Shigeo Shingo’s famous quote is relevant here: “Elimination of waste is not the problem; identification of waste is the problem.”   Shingo did not differentiate between “necessary” and “unnecessary” Motion, for example, because ALL Motion is a waste.  Consider the wiggle room that these adjectives afford.  Once we apply them, the ideal is watered down to “the best we can do.”   Who decides what is necessary or not, and how does that standard impact our ability to identify waste?    And, from a digital transformation point of view, while IoT shows great promise to provide an integrated image of work flow (and waste) along a value stream, what if the standard has blind spots?    For some reason, a few of the seven wastes get this special dispensation: “Unnecessary Motion” or “Excess Inventory” or “Over Processing.”    Thank goodness I’ve not yet seen, “Excess Defects.”

Shortly after my last post, in which I referred to sowing the “seeds of change,” I enlisted the help of my son, Ben, to reseed a particularly bare area of our yard.  I’d neglected this spot for a few years and it had become sparse and dormant.  Fixing the problem was therefore not merely a matter of spreading new seed.   There was a significant amount of work to be done first to prepare the soil.  This essentially exposed the problem and at the same time made it amenable to improvement.  Had I just sown seed on the thatch and weeds that had infested the grass, the results would have been disappointing.  A seed or two might have taken root, but most would have languished. 

It occurred to me as I watched Ben, fifty years my junior, steadily completing a task that would have been more of a struggle for me, that changing a culture requires sweeping away an accumulation of debris from the past.  Exposing the problems is hard work and not pretty.   “Make problems ugly,” is a popular expression in the Lean world, but exposing problems often elicits criticism from the keepers of the status quo.  At least in this case, exposing the problems fortunately fell to the younger generation.    I got the easy job: sowing the seeds.  Each of us contributed to the change as we were able.  After three months more of creating a favorable environment for the grass, I celebrated with a Sam Adams in the space we planted together.  This time, I think, I will try harder not to take the lawn for granted.  Culture change is after all, not a discrete event, but continuous improvement that engages everyone according to their individual capabilities.  And not to be taken for granted.

For the last four months, GBMP, has of necessity, pivoted to predominantly virtual consulting, training and coaching.   Now, as the economy begins to reopen, I’d like to share with you two lessons that we have learned:

Office space adds limited value to our work.
We have discovered that physical distancing for our team does not necessarily reduce presence or alignment.  In fact, the need for very frequent communication during the pandemic has highlighted the advantages of virtual methods like Zoom and Slack.  The GBMP team has not been able to assemble physically since February, but we have met “face-to-face” virtually nearly every day, something that would not be practical in real space.  While do look forward to a time when can occasionally meet in person, we have come to realize that the “new normal” may not require the expense of an office. 

Virtual is here to stay, as a component of learning.
Like many of you, GBMP has adapted to the pandemic’s reality, and we have learned through this difficult process that there are aspects of virtual learning – particularly the explicit learning – that are actually advantageous to both teacher and learner. This is something I would not have subscribed to personally, had pandemic conditions not demanded it; but response from customers has been overwhelmingly positive.  We are anxious to be back on-site with our customers “in the Gemba” at some point, but we also anticipate that aspects of virtual learning will continue and develop as an improvement to Lean and Six Sigma learning and organizational transformation. 

While timing for recovery from Covid-19 is no less uncertain for me today than several months ago, life goes on, work continues and so does improvement to the work.

GBMP’s mission, to keep good jobs in our region, is stronger than ever and we will continue to adapt to provide value to our community.   We value our many relationships and look forward to bright outcomes for all of us.

Customer First Santa https://oldleandude.com/2018/12/14/customer-first-santa/ https://oldleandude.com/2018/12/14/customer-first-santa/#comments Fri, 14 Dec 2018 19:30:15 +0000 https://oldleandude.com/?p=2705 santaEvery December the man in the red suit delivers cheer and presents to millions of happy children around the world.  It seems like magic, but a closer observation of Santa’s behavior demonstrates that Santa actually employed critical elements of TPS philosophy long before Toyota itself did.  For example,  Shotaro Kamiya, Toyota’s first president of sales, hired away from Nippon GM in 1935, championed a new idea at Toyota:  “The customer comes first, the dealer second, and the manufacturer third.”  Kamiya’s “Customer First” philosophy was revolutionary for Toyota and bedrock in the philosophy.

Yet, as can be seen from this documentary footage of Mr. Claus,   Santa was abiding by this ideal many years earlier.   His chagrin, when asked to “push” toys that were slow movers, indicates St. Nick’s abhorrence for speculative production also known as overproduction.  After all, the Christmas list was the original Kanban.  Without this pull system, Santa’s elves would, like many manufacturers, always be very busy building the wrong things; and Santa would have to leave backorder notes under the tree on Christmas morning.  As for standardization, anyone familiar with Norad’s Santa tracker will attest to his standardized conveyance route.  And Oh!  What a Takt time for the jolly old elf!  I have to admit that despite my enduring admiration for Toyota’s Production System, none other than Santa Claus is the penultimate just-in-time provider.   Thank you, Santa.

Happy Hollow Lean https://oldleandude.com/2017/10/31/happy-hollow-lean/ https://oldleandude.com/2017/10/31/happy-hollow-lean/#respond Tue, 31 Oct 2017 18:52:55 +0000 https://oldleandude.com/?p=2516 hollow leanToday is a favorite holiday for me, full of make-believe supernatural and candy, and unencumbered for the most part by significance.   For this Halloween, I’m recalling a few spirits from the past, links to earlier O.L.D. posts that may bring a smile to your face.  Some deal with the effects of management’s horrific misconceptions of about humanity and humility, and others with a too-often shallow approach to Lean tools.   A couple more focus on management myopia, and finally one or two question the infallibility of Lean consultants like me. For one night only, please join me in the Haunted House of TPS.

Hollow Lean is like Halloween, in that grown-up children dress up their organizations and pretend to change.  Looking good is important.  Risking change, not so much. Hollow Lean is that time when Lean Wizards wind their spells to lure unsuspecting customers to the dark side; to a place where respect of people implicitly means respect for some people.   The Gemba is invisible.

Sometimes managers are so fixed in their beliefs that the can’t see what is right in front of them, yet they are quick to adopt more traditional academic schemes to optimize inventories or reduce FTE’s or avoid costs.   They chop heads for short-term gain, rather than commit to fundamental long-term change.  Their traditional remedies lack the common sense and vision necessary for good decision-making, but they are comfortable choices for managers that seeking paths of less resistance.

Finally, beware the polished pitches of Lean Gurus, glib PowerPoint presenters, and motivational spellbinders.  Content actually matters. Ultimately, it’s what you, the customers, understand that’s critical; not us sensei-omatic subject matter experts. Still, I enjoy sharing; it keeps me sane.  If you have a few minutes tonight for some lighthearted Lean laughs while you’re doling out candy to the neighborhood goblins, then read away. Trick or treat!

All animals are equal, but some animals are more equal than others.

This quote from George Orwell’s political allegory, Animal Farm, occurred to me recently as I listened to a design engineer explain to me how he was taught in college that engineers have a special responsibility to help their less able co-workers.  Not intending to single out engineers or generalize from one data point, this example demonstrates what I observe to be a longstanding preoccupation with degrees, certificates, and belts.  We may refer to employees on the front line as “value-adding”, but too often it’s the ones with letters after their names that we actually value.

In 1957, Peter Drucker dubbed the latter group knowledge workers, “high-level employees who apply theoretical and analytical knowledge, acquired through formal education,” thereby inadvertently differentiating the thinkers from the do-ers, the high level from the low level, the brain trust from the variable expense.

My personal experience with this distinction developed over a period of years as I changed jobs, first from marketing to IT and then to production.  In the eyes of my fellow managers, I morphed in the process from an imaginative idea person into a brainy techno-geek and finally to a slow-witted grunt.  The adjectives are important because they connote associated stereotypes.  I joke that I started near the top and then worked my way down, IQ dropping along the way.  Paradoxically, my knowledge of value and waste increased each time I got further from that theoretical and analytical knowledge and closer to the floor.   John Shook noted at the 2016 Northeast LEAN Conference, the persons who do the work are the real knowledge workers, as they are the ones with a first-hand understanding of the work.   (Incidentally, our 2017 Northeast Lean Conference is on the horizon. Whether in a factory or an office or an operating room, the knowledge is contained in the work.  In that sense, all work should be knowledge work if we are thinking about it and trying to improve it.   Steve Spear refers to Lean transformation as “theory proven by practice.”  Both are essential and should be inextricably linked.   Our Lean transformation should have room for both the theorists and the practitioners.   Unfortunately, when it comes to transformation, some employees are “more equal than others.”   We favor the theorists and mostly ignore the practitioners.  Perhaps our love affair with a college education and degrees and certificates and belts has baked in a two-class society where only a select few employees are heard and seen; the rest fall into that eighth waste category of “lost human creativity.”  I’ve assembled a short list of nouns and adjectives commonly used to describe these classes. Can you think of others?  Please share.

There were no try-outs for our choir; willingness to sing on Sunday was the primary requirement for membership. One of our brethren, I recall, had a voice that sounded like a frog, but he always showed up for service.

I was thirteen years old at the time, surrounded by persons for the most part twenty to fifty years my senior. This was my first gig, my first rehearsal with the choir.   I had been encouraged to join to bolster the tenor section for Easter services. Loretta M., the glue that held our motley voices together was a supremely patient and optimistic organist and choir director, a woman in her fifties, who no doubt had coached many choirs before ours. Loretta was a talented musician, but more that she was an excellent teacher.

“Good evening everyone,” Loretta exclaimed enthusiastically at our Thursday rehearsal. “This Sunday’s Liturgy for Easter services is one I think most of us are familiar with, but can we have a quick review? I’ll go through it once and you listen. Then we’ll break down the parts.”

Loretta played and sang the Liturgy once through, and then turned to us. “This is such a beautiful piece of music, such a key part of the service. We sounded great last year, and I know we’ll do well this year.”   Then she smiled and said, “You know this service is standing room only.”

This was inspiring, but also made me nervous, apparently visibly so, as Loretta glanced my way with a friendly “it’ll be okay” nod.   “First the soprano’s,” she said and proceeded to walk through the liturgy in sections. I wasn’t thinking PDCA at the time, but clearly each of us was experimenting, supported by Loretta’s gentle, positive feedback. Measure by measure we practiced until we were comfortable. Then the measures and sections were strung together, sopranos first, then tenor, then baritones and basses.

“Okay!” Loretta declared about ninety minutes into our rehearsal. “We have all the parts. Now let’s put them together.   Don’t worry if you make a mistake, just keep going and you’ll catch up.”   Loretta’s pipe organ introduction commenced and, on her cue, we began to sing. As she predicted there were mistakes; missed entrances and wrong notes, and a general imbalance of voices. But we achieved our first target. As we finished the liturgy, we turned to each other in surprise. One of us remarked, “We didn’t sound that bad.”

“Indeed,” Loretta agreed, “a great beginning.”   Then she put a question to us: “Which are the areas we need to work on?” I think she knew the answers before she asked the question, but her question created reflection by every one of us. At age 13, I wasn’t thinking “Hansei,” but Loretta’s question created that experience.

By 10:00 p.m., after nearly three hours of rehearsal we sounded musical. Our liturgy would play to a standing room only congregation, and every one of us had a sense of personal accomplishment and organizational harmony.

First the events:

1)    The 2014 Massachusetts Advance Manufacturing Summit, on April 29 at the Worcester, MA DCU Center will feature keynoter Harry Moser, a national champion for reshoring manufacturing. Through his organization, The Reshoring Initiative, Moser has highlighted the fallacies of “low cost” off shore production and created a new momentum to bring manufacturing back to the U.S. GBMP will have a booth at the conference, and we hope to see folks from our locale there.

2)    On May 5-6, as part of the Shingo Institute’s annual Shingo Conference, GBMP’s Shingo Certified Instructors will be teaching the Institute’s Discover Excellence course at Whirlpool’s Findlay Operations in Findlay, Ohio.

And that brings me to the great American manufacturer, one who will not “re-shore” because, despite all of the off-shoring frenzy of the last two decades, they kept jobs here in the U.S. – they never left! Whirlpool, where I’ll be teaching on May 5-6, has always been “Made in the USA.” I asked my friend, Kevin Spradlin, Assembly Leader at Whirlpool’s Findlay Operations, to provide a guest post to tell their story. I hope you’ll find it as inspiring as I have. In fact, we’ve invited Kevin and his team to present their lean journey at the Northeast L.E.A.N. Always Made in America

It is interesting to hear about companies proclaiming how they are bringing jobs back to America. Often they refer to it as re-shoring, in-sourcing, etc. The compelling part about Whirlpool’s story is that we have always been committed to U.S.-based manufacturing. Two decades ago as companies left our shores to follow “cheap” labor, we kept most of our manufacturing in the U.S. One has to ask: How did you compete when all of your competitors left? The answer is simple yet the journey has been hard. We had to develop a mindset of continuous improvement.

In the beginning, the road started with a small group of individuals completing a rigorous training called Operational Excellence. This is Whirlpool’s version of 6-sigma. At that point projects were bountiful and gains were huge. Several years of training, developing black belts and master belts through hands- on, tacit learning under the tutelage of a coach yielded tremendous results in our products and our profits. However, our top leadership was looking for more!

At the turn of this century, a core group of individuals started to study “The Machine that Changed the World.” In our initial lean journey we thought of lean as a set of tools; much like anybody on the outside looking in thought of OPEX (as we call it). However, after 5 to 6 years of starts, stops and learning, we really started to realize this is all about people! Moreover, if you really have people at all levels understand what a culture of continuous improvement is all about, a culture can truly start to change.

My own journey started well before my Whirlpool days when I was working for Delphi Automotive Systems and had the chance to work with John Shook’s TWI group.   My first teacher was an individual named Jim Parcus. Jim had worked at the Georgetown Toyota facility as a team member, team leader, and area manager. Jim was introducing us to concepts and tools, but though I did not realize at the time, also behaviors I was learning by being immersed in the application of the tools. I brought that learning with me to Whirlpool, but did not truly understand Kaizen — and what behaviors it took to support Kaizen and problem solving — until I had the chance to work with the YOMO consulting group at the Marion Division from 2007-2010. During that time, I had the privilege to work with many teachers, but our main teacher was Mr. Ohba.

Mr. Ohba was the former leader of the TSSC. Mr. Ohba had a team that was tasked to come in and help us learn how to transform the Marion Division of Whirlpool. Our “target” and/or business need was to dramatically reduce the cost of our front-load dryer by $50! As part of that learning, we also transformed our behaviors and how we thought about what it truly takes to develop people in the continuous improvement way of thinking. We were also fortunate that our plant leader, Brian Gahr, had worked for several years with Mr. Ohba and learned modeling the behaviors as a leader in lean.

Mr. Ohba had a way of asking great questions to make you think, but I was always amazed by his humility. He always would say that “nobody is an expert.” I interpreted that as we are always learning. So, my biggest learning through all of my experience is that lean gives us a vehicle to do great things by unlocking the potential of our people. Lean, Kaizen, continuous improvement — whatever you call it — is the competitive advantage as long as it is used to nurture and grow your folks!

So fast forward to 2014 in humble Findlay, Ohio, and what you find is the world’s largest dishwasher plant.   We have 2,200 employees and are the largest employer in Hancock County. We are part of Whirlpool’s overall Ohio presence of five plants encompassing more than 10,000 employees. Clyde sports the world’s largest washing machine plant and Marion is home to the world’s largest clothes dryer plant. Ottawa houses the upright freezer facility, and last but not least, Greenville is home to the legendary Kitchen Aid stand mixer plant. We just announced a $40M expansion to Greenville that will add 400 jobs to the plant. I am not sure any other manufacturer even makes small appliances in the U.S., let alone stand mixers. Overall Whirlpool employs 22,000 employees in North America. That is more than all of our major competitors combined! This did not happen by accident. It was a commitment to continuous improvement at all levels that fueled it. The passion for American manufacturing endures to this day.

Whirlpool is deeply committed to communities by providing good paying jobs and supporting community service. We support Habitat for Humanity, Cook for the Cure, Boys and Girls Clubs of America, and our local United Way agencies. As a matter of fact, Findlay Operations has built several Habitat homes in the community — we were the first plant to build a Habitat Home in seven days! All of the credit goes to our greatest resource: our people. Nearly half of our employees have worked at the Findlay operation for more than 20 years. We believe these jobs represent more than just a job. All of these folks live locally, shop locally, pay taxes, tithe at church, etc. Our plant is the “lifeblood” of the community. We believe everybody working here is part of something bigger than themselves. We represent something greater than just building dishwashers. We believe we are creating a legacy that will endure for generations to come!

In conclusion, Whirlpool’s Findlay Operations are on a journey to become a Continuous Improvement Organization. We want to be the “undisputed choice” when someone goes to buy a dishwasher, and they only consider buying our product. We believe in putting the customer first, the dedication of our people and stay committed to continuous improvement wherever the work is done. We will accomplish this by means of 9 principles:

  1. Respect for the capabilities of all people
  2. Common objectives
  3. Business results driven through an external customer focus
  4. All decisions are principal based not rule based
  5. Personal development
  6. Teamwork
  7. Continuously improving
  8. Decision making at the lowest level as we problem solve
  9. Productive use of differences
